Effective MRO (Maintenance, Repair and Operations) spare-parts management is the difference between a planned shutdown and an unplanned one. This guide covers the operating discipline that keeps the right parts on the shelf without tying up capital in the wrong ones.


1. Classify by criticality, not by price

Start with a criticality matrix: the effect of a part failure on safety, production and lead time. A low-cost sensor that stops a line for a week outranks an expensive part that is easy to replace. Classify each item as critical (must stock), essential (stock with a min/max), or consumable (reorder on use).

2. Set min/max levels from real data

Minimum stock should cover the sum of lead time, inspection time and a safety margin sized to demand variability. Maximum should cover the reorder interval plus buffer. Review quarterly against actual consumption — guesses compound into dead stock.

3. Plan for obsolescence before it happens

OEMs discontinue parts silently. Identify the top failure-prone items and pre-qualify a cross-reference or replacement before the stock runs out. This is where a maintained cross-reference base pays for itself: you can hold a cheaper, available equivalent rather than a discontinued original.

4. Cross-reference intelligently

Equivalent parts must match function, not just dimensions — voltage, material, pressure rating, tolerance class and interface all matter. A qualified alternate should be documented with its source, the verification performed, and the residual risk.

5. Measure what matters

  • Service level — percentage of requests filled from stock.
  • Dead-stock value — capital sitting on parts that never move.
  • Emergency-buy premium — how much more you pay when you buy in a hurry.
  • Obsolescence exposure — value at risk from discontinued items.

6. The practical takeaway

You do not need to stock everything. You need to know which ten parts could stop your plant, hold those, and have a verified sourcing route for everything else.
